Project Overview

The customer is a water-based eco-leather manufacturer in Hebei with 12 years of operating experience, specializing in R&D and mass production of water-based PU eco-leather and plant recycled leather for apparel fabrics, eco-packaging and luggage accessories. Its 3 semi-automatic old production lines had long been restricted by three core bottlenecks: low molding precision, heavy environmental compliance pressure and unstable batch quality. As national environmental regulations became stricter and downstream brand buyers raised higher standards for eco-friendly, precise and premium leather, the factory’s original manual fabric spreading and extensive curing production mode could no longer match market demands. After multiple rounds of on-site surveys, the technical team of Haifeng Polyurethane Machinery customized a full-chain transformation solution integrating intelligent molding equipment, eco-process optimization and data-based production management. By introducing self-developed HF-PF-ST400 high-precision leather molding production lines, the renovation of 3 core production lines was fully completed within 6 months, realizing a complete shift from extensive manual manufacturing to intelligent precision production. This project thoroughly resolved mass-production quality obstacles and unlocked stable supporting supply channels for high-end apparel, eco-packaging and luxury luggage brands.

Solutions Delivered

This project delivered a complete water-based eco-leather intelligent molding production solution. The core equipment is the Haifeng HF-PF-ST400 water-based eco-leather intelligent molding production line (3 sets in total), equipped with an automatic base fabric unwinding & spreading system with ±0.03 mm precision and a high-speed homogenizing disperser operating at 6,000±200 rpm, fundamentally eliminating manual spreading errors. An intelligent segmented temperature-controlled curing oven with ±0.4℃ temperature fluctuation and zonal hot air circulation system guarantees uniform leather curing and stable molding performance. The equipment adopts split modular construction, requiring only one day of production shutdown for wiring connection without large-scale workshop reconstruction. The new line supports a stable continuous production speed of 20 m/min under 16-hour two-shift operation.

In terms of eco-friendly process optimization, a precise automatic additive dosing system calculates injection volume dynamically based on real-time leather output, reducing the additive waste rate from 18% to 6%. The upgraded waste gas treatment system combines activated carbon adsorption and photocatalytic degradation, reducing VOC emission concentration below 45 mg/m³, far lower than national regulatory limits. Custom three-stage curing curves (low-temperature preheating – constant temperature holding – gradient cooling) balance finished leather quality and energy consumption.

All production lines are equipped with independent PLC industrial control systems, pre-storing more than 45 groups of complete process parameter programs covering spreading thickness, additive proportion and curing temperature, realizing full automation of spreading, feeding, curing and cooling. An online real-time thickness & defect detection module continuously monitors leather surface conditions and automatically triggers parameter adjustment and alarm once indexes exceed thresholds. A full production data traceability system records all process parameters and emission data in real time, supporting internal compliance self-inspection and third-party brand quality audits.

Three senior engineers from Haifeng Polyurethane Machinery were stationed on-site for 6 days to complete old equipment dismantling, new line installation and full parameter calibration. A 3-day systematic hands-on training covering equipment operation, parameter tuning and daily maintenance was provided for on-site operators. We offer a 1-year full machine warranty and a 24-hour online technical response channel. A dedicated spare parts warehouse covering the Beijing-Tianjin-Hebei region enables professional technicians to arrive at the factory within 2.5 hours and resolve general faults on the same day. Quarterly regular on-site maintenance and process optimization guidance are provided for sustained stable production.

Under stable production conditions of 16-hour two-shift operation and 80% comprehensive running rate, the actual effective annual output of the 3 new lines increased from 5.5 million meters before transformation to 13.824 million meters.

The finished product reject rate dropped from 12% before transformation to 2.2%. Theoretical full annual scrap & rework loss (without recycling) decreased from over 950,000 CNY to approximately 174,000 CNY. As defective semi-finished leather can be recycled and reprocessed, the factory achieves a net annual rework & scrap cost saving of over 850,000 CNY.
